Buying From 3 or More Suppliers? How to Ship It All as One, and Stop Paying Three Times

The PFC Royal Logistics team, Shenzhen, since 2010 · Facts checked

Three suppliers. Three shipments. Three sets of fees. Here is where the money goes, how one shipment fixes it, and the one trap to avoid.

"Currently each factory ships separately which means I'm paying minimum LCL fees four times per cycle and the timing coordination is harder than it needs to be."

A seller buying from several factories, Reddit, August 2026. Read the post

If that sounds like you, you are not doing anything wrong. You are doing what the system pushes you to do. Each supplier ships when it is ready. Each shipment gets its own bill.

Picture three suppliers, three weeks

Supplier A in Guangzhou finishes on Monday. Supplier B in Yiwu is three days late. Supplier C says "next week".

You have three options, and none of them is good.

Ship A now, and pay a full set of fees for a small load. Wait for all three, and your stock sits in three places. Or chase three suppliers every day.

One owner described it in October: "I'm paying separate shipping costs for every individual order, and those individual freight fees are really starting to bite into my margins."

The fix is simple. Not easy to see, but simple: all three deliver to one warehouse. Then you ship once.

What you will learn on this page

  • Which fees repeat with every shipment, and which ones you pay only once.
  • The one trap that eats the saving, and how to avoid it.
  • 6 steps to set it up before you place the orders.
  • A calculator for your own numbers.
  • When consolidation does not make sense.

Where the money goes when each supplier ships alone

Freight is only part of the bill. Several charges come once per shipment, whatever the size of the load:

  1. A minimum freight charge.Small loads often pay for more space than they use. That is the minimum the seller above mentioned, four times per cycle.
  2. Customs paperwork. Each shipment needs its own export papers and its own import entry.
  3. Broker and handling fees. These are usually charged per entry, not per kilo.
  4. Delivery. Each shipment arrives alone and needs its own delivery.

Combine three shipments into one and you pay these once, not three times. Your freight per kilo stays about the same. The repeated charges are what shrink.

Goods on pallet racking in a warehouse

How it works, step by step

  1. Suppliers deliver to us.You give each supplier our Shenzhen warehouse address. We charge no receiving fee, and we set no limit on how many suppliers you use.
  2. We count and check each delivery. We check it against your order: quantity, labels and packing. Then we tell you what arrived.
  3. We hold it.New customers get the first 30 days of storage free. After that it is $0.49 per cubic metre per day.
  4. We combine. When the last delivery is in, or when you say so, we repack and label to your instructions and build one shipment.
  5. We ship.By express, special line, air or sea. One freight bill. One customs filing. One delivery.

The one trap: the waiting game

This is where consolidation can go wrong. Suppliers rarely finish on the same day. And goods that wait cost money.

"I'd check storage fees past the free period, since suppliers rarely finish at the same time."

A commenter in the same October thread, Reddit. Read the thread

He is right. So do the sum before you start. Here it is.

Do the sum for your orders

Fixed fees if each supplier ships alone: $450

Fixed fees if you ship once: $150

Storage while you wait: $10

You keep: $290

Fixed fees are the charges that come once per shipment: minimum freight, customs paperwork, broker and delivery. Use the numbers from your own quotes. 150 is only a starting number. Storage uses our rate of $0.49 per cubic metre per day after the first 30 days, which is free for new customers. Freight per kilo is assumed to be the same either way.

Try it. Change the days to 90. You will see that even a long wait costs little next to the fees you skip. Storage is cheap. Repeated fixed fees are not.

6 steps to set it up before you order

  1. Give every supplier the same address. Our Shenzhen warehouse. Ask each one to confirm it.
  2. Put your order number on every carton. Then we can match each delivery to your order and check it.
  3. Ask each supplier for a packing list.Quantity per carton, weight and size. It makes the check fast.
  4. Get a ready date from each supplier.Write it down. It tells you how long you will wait.
  5. Tell us your deadline. If you need it by a date, we pick air or sea to fit.
  6. Say what you want repacked or relabelled.Send the instructions once, before the goods arrive.

When consolidation is NOT the answer

We would rather tell you now.

  • One supplier makes nearly all of your goods. There is little to combine. Ship that order on its own. See bulk orders.
  • One supplier is a month or more behind the others. Storage past the free period adds up. Ship the ready goods first.
  • You need the goods tomorrow. Express from one supplier can win.

Not sure? Ask for a quote. We tell you which way is cheaper for your case.
